1

The four sources of mortgage business

Every funded loan comes from one of four places. The mix decides how stable your production is.

SourceHow it worksStrengthWeakness
Realtor referralsAgents send buyers to youHigh trust, purchase-heavyConcentration risk. Lose one agent, lose a month
Past clients & sphereRepeat and referral businessLowest cost per loanGrows slowly and depends on rate cycles
Purchased leadsPay a marketplace for inquiriesVolume on demandOften shared, so you’re racing others. Stops when spend stops
Owned inboundBorrowers find you by search, content, GBPCompounds, exclusive to your brandTakes setup and consistency
The goal isn’t to drop any channel. It’s to make sure no single channel can sink your month. For most LOs, that means building owned inbound until it carries real weight next to referrals.
2

Why shared leads underperform

When the same inquiry goes to several lenders, the first one to call usually wins the conversation. That turns originating into a speed contest. Three things follow:

  • Contact rates fall. Borrowers get several calls in minutes and stop answering.
  • Price becomes the pitch. With no relationship, rate is the only lever left.
  • Nothing compounds. Next month you pay again for a new batch.

Purchased leads can still work, especially with a disciplined call team. Measure them on cost per funded loan, not cost per lead (see the scoreboard).

3

Get found: local SEO & Google Business Profile

You won’t outrank national brands for “mortgage rates.” You can own the local, high-intent searches in your market:

  • “FHA loan officer in [city]” and “VA loan [city]”
  • “first-time home buyer programs [county]”
  • “DSCR loan [state]” for investors
  • “mortgage broker near me”, which is decided mostly by your Google Business Profile

Do this

  1. One strong page per city × loan program you actually close, with real local detail: county loan limits, local programs, neighborhoods, your NMLS. Thin, swapped-city pages get filtered out.
  2. Complete your Google Business Profile: primary category, service areas, services, photos, weekly posts, and replies to every review.
  3. Ask for reviews at clear-to-close and again after funding, when satisfaction peaks.
  4. Answer real questions borrowers ask. Those answers win both search snippets and AI-assistant citations.

4

Capture: borrower pages & lead magnets

Traffic without a capture point is wasted. Every page should give a borrower a reason to raise their hand now:

Instant answer

A 24/7 assistant that answers basic questions and collects goal, timeline and contact, so nights and weekends aren’t lost.

Useful tool

Payment calculator, VA benefit estimator, DSCR worksheet. Borrowers trade an email for real value.

Short intake

Ask 4–6 questions max: purpose, timeline, price range, contact. Long forms kill completion.

5

Follow up: speed and a 10-touch cadence

Most inquiries aren’t ready on day one. The LO who stays helpful longest usually wins. Here’s a starting cadence (adjust to your consent and compliance rules):

WhenChannelMessage intent
Minute 0–5Text + emailConfirm receipt, one helpful next step, your direct line
Minute 5–15CallIntroduce yourself; ask timeline and goal
Day 1TextShare a relevant tool or checklist
Day 2CallSecond attempt, different time of day
Day 4EmailShort education piece matched to their loan type
Day 7Call + text“Still planning to buy this year?”
Day 14EmailLocal market update or program spotlight
Day 21TextLow-pressure check-in
Day 30CallRe-qualify; move to long-term nurture if not ready
MonthlyEmailLong-term nurture until they’re ready or opt out

Texting requires prior express consent under the TCPA. Honor opt-outs immediately.

6

Realtor co-marketing (RESPA-safe)

Agents don’t need another lender asking “got anyone for me?” They need tools that help them win listings and buyers. Offer value first:

  • Co-branded buyer guides, open-house flyers and property pages
  • A pre-approval path their buyers can start at 9pm
  • Local market content they can share
RESPA Section 8: nothing of value can be exchanged for referrals. Split co-marketing costs in proportion to each party’s share of the ad, document it, and get your compliance team’s sign-off.

7

The MLO scoreboard

Track these weekly, split by source. The last row is what actually tells you a channel works.

MetricFormulaWhy it matters
Speed to first responseMedian minutes from inquiry to first contactThe biggest controllable driver of contact rate
Contact rateInquiries reached ÷ inquiries receivedShows lead quality and follow-up discipline
Application rateApplications ÷ inquiriesShows whether your conversations convert
Pull-throughFunded ÷ applicationsShows qualification quality
Cost per funded loanChannel spend ÷ funded loans from that channelThe only fair way to compare channels
Break-even check: at a $350,000 loan and 100 bps comp, one funded loan is $3,500. If a channel costs $100/month, one extra funded loan covers about 35 months of it. Run your own numbers before you judge any channel.

Mortgage lead generation FAQ

What is the best lead source for a loan officer?

The one with the lowest cost per funded loan that you can sustain. For most LOs that means a mix: Realtor and past-client referrals plus owned inbound demand, with purchased leads used selectively.

Are exclusive mortgage leads worth it?

Exclusivity mainly improves contact and conversion because you aren’t racing other lenders. Judge any source on cost per funded loan over 90 days, not cost per lead.

How long does local SEO take for a loan officer?

Google Business Profile improvements can show within weeks. Organic pages typically take a few months to gain traction, and longer in competitive metros. Consistency matters more than volume.

How fast should I respond to a new mortgage inquiry?

As fast as possible, ideally within minutes. Automated instant acknowledgment plus a quick personal call is the practical standard.

Can I text mortgage leads?

Only with prior express consent that covers automated messages, plus a clear opt-out. Follow the TCPA and your company’s policy.

Is co-marketing with Realtors legal?

Yes, when each party pays its proportional share of the marketing and nothing of value is given for referrals. Document the arrangement and involve compliance.
